Most ERP migrations don't fail during the software rollout. They fail because things that should have been settled before signing were left vague — who owns the data, how GST is handled, which plant goes live first. Here are the twelve questions an Indian manufacturer should have clear answers to before committing to an ERP.

Before You Sign: Data & Compliance
- 1. Who owns your data? Confirm in writing that the data is yours and exportable if you ever leave. Avoid lock-in.
- 2. How clean is your master data? Duplicate items, inconsistent units and stale vendors will migrate as-is. Plan a cleanup before, not after.
- 3. GST and e-invoicing. Confirm the ERP handles GST returns, e-invoicing and e-way bills the way your accountants need.
- 4. Statutory reports. Check the specific statutory and audit reports you file are supported or configurable.
Scope & Integration
- 5. Which modules at launch? Decide the minimum set for go-live. Trying to launch everything at once is the classic cause of a stalled rollout.
- 6. Plant-floor integration.If you need weighbridge, SCADA or machine data in the ERP, confirm it up front — generic ERPs often can't.
- 7. Multi-plant handling. If you run more than one site, confirm consolidated and per-plant views both work.
- 8. Existing tools that stay. Decide what keeps running (payroll, a CRM) and how it integrates, versus what the ERP replaces.
Rollout & People
- 9. Go-live sequencing. Phase it — one plant or one module first — so a problem is contained, not plant-wide.
- 10. A named internal owner.Someone on your side has to own the project. A vendor can't drive adoption alone.
- 11. Training and a parallel run.Plan to run old and new in parallel briefly, and train the people who'll actually key the data.
- 12. A rollback plan.Know what happens if go-live goes wrong. Having the answer means you probably won't need it.
